Gmail for small teams

Where it fits

How we use Gmail for small teams

For most small teams, Gmail is where the work shows up first: orders, enquiries, invoices, and requests. Much of it asks the same few things, and each answer means opening another tool to look something up. That's a good job for AI. We connect Gmail to an AI helper (the industry calls it an agent) that reads each new email, finds what it needs in your store, accounts, or price sheet, and leaves a drafted reply in your inbox. You read it, change anything that needs it, and send. Nothing goes out without a person, and your email stays in your Google account.

What Gmail is

Gmail is Google’s email service. Small businesses usually use it through Google Workspace, with an address on their own domain, labels and filters to sort mail, and a shared view for the team. On many Workspace plans it also includes Gemini, Google’s AI, for help writing and summarising.

How a small team uses it with AI

Email is where most of a small team’s repeat work starts, so it’s often the first place an AI helper (the industry calls it an agent) earns its keep.

We work with a three-person online skincare store where the founder spent most evenings on order emails. About half asked where a parcel was, and each answer meant opening the store, finding the order, and copying the tracking link. We set up an AI helper that reads each new email in Gmail, looks up the order in Shopify, and drafts a reply with the tracking link in it. The founder reads the draft and sends it. Order emails now take about twenty minutes each morning. Returns still go through by hand. Read the full story.

The same shape works for other jobs. A five-person homewares store has its supplier invoices read from the inbox and drafted into Xero. A solo business coach has enquiries from three places gathered into one list. A six-person cafe has catering orders gathered into one sheet with a daily prep list.

What we connect and build around it

  • Connecting your tools (data pipelines), so the AI helper can look things up in your store, accounts, or bookings.
  • Better instructions (prompt optimisation), so drafts follow your tone and know what not to promise.
  • A review step, so every draft waits in Gmail for a person.

Where Gmail falls short

Email is a messy source. Customers write three questions in one email, forward old threads, and reply to the wrong message. The AI helper handles most of that, but it still gets some wrong, which is why a person reads every draft. Gmail also can’t see phone calls or texts, so orders and requests that come that way still get typed in.

What we build

What we set up around Gmail

01

Drafted replies with the answer in them

The AI helper looks up the order, the booking, or the price and drafts a reply with the details already filled in.

02

Emails sorted before you open them

New emails get sorted by what they need, like an order question, a new enquiry, or an invoice, so you work through one kind at a time.

03

Invoices and orders pulled out

Supplier invoices and order emails get read and turned into a draft bill in Xero or a row in a shared sheet.

04

One list from many places

Enquiries from email, forms, and social messages gathered into one list each morning, with a first reply drafted.

FAQs

Common questions

Gmail already suggests replies. Why do I need more?
Gmail's built-in suggestions, and Gemini on plans that include it, help you write. They don't look up an order in Shopify or a price in your sheet. An AI helper does the looking up, so the draft already has the tracking link or the quote in it.
Will the AI helper send emails without me?
Not to start, and maybe never. One store's first version sent simple tracking replies on its own, until it sent a cheerful tracking link to a customer whose jar had arrived broken. We switched that off. Now every reply waits for a person.
Can it read every email in my inbox?
Only the ones its job needs. We set it up to look at the right kinds of email, like orders or enquiries, and we write down what it can read.
Does this work with a personal Gmail address?
It can, but we'd suggest a business email through Google Workspace. It gives you better control over who can access what, and it keeps business email apart from personal.
What about emails in another language or with attachments?
AI reads most languages and common attachments like PDFs well. Some jobs still need a person. One homewares store still handles overseas invoices in other currencies by hand.
